1. Overview and terms
TMO is a desktop tool that breaks a work video down into timed segments, compares the work
time of each unit, and reviews process balance from a Line of Balance perspective. The result
flows all the way from manual editing and line classification to LOB simulation and Excel export.
| Term |
Meaning |
| Unit | The basic analysis target such as an operator, machine, or process station. |
| Segment | A single work interval cut from the video. It has start, end, and interval (duration) values. |
| Cycle | The repetition number a work item belongs to in a repeated production flow. |
| VA / BVA / NVA | Value-added, business-value-added (necessary but not value-added), and non-value-added (waste) work. |
| Valid | Whether the row is included in statistics and LOB calculation. |
| LOB | Analysis that compares each unit's work time to find bottlenecks and imbalance. |
|
|
2. Before you start
2-1. Materials worth preparing
- Work video files for each unit
- Naming rules for process, work element, and unit motion
- A cycle baseline or repetition unit
2-2. Basic screen layout
The top tabs are usually used in the order Analysis, Line Settings, LOB Analysis, Manual.
For new work you normally start in the Analysis tab, organize the classification structure in Line Settings,
and then move on to the LOB tab.
Recommended order of use
1. Open a video and build the units
2. Enter and refine segments in the Analysis tab
3. Organize lines, models, sections, and unit placement in Line Settings
4. Check bottlenecks and balance in the LOB tab
5. Save the TMO project and export Excel when needed
|
|
3. 10-minute quick start
- Load a video file in the Analysis tab.
- Add the units you need in the Unit List, or tidy up their names.
- While the video plays, add or edit Work Table rows based on each work interval.
- Fill in Cycle, Process, Work Element, Unit Motion, and Type (VA/BVA/NVA) for each row.
- Keep the Valid state only on the rows you want reflected in LOB.
- In the Line Settings tab, create lines, models, and sections, and place each unit.
- Move to the LOB Analysis tab and check the line/model/section filters, analysis card, chart, and timeline.
- If needed, drag a segment to another unit lane to test a hypothetical placement.
- Review the result, save the TMO project, and export Excel when needed.

4. Analysis tab in detail
4-1. What this tab does
The Analysis tab is the starting point for all work. Video playback, interval navigation, Work Table
editing, unit management, and automatic motion classification all happen here. Line Settings and
LOB Analysis mostly operate on the data organized in this tab.
4-2. Basic order of work
- Open video: use the Open button to choose the video for the current unit.
- Build units: add or remove units in the Unit List; double-click the unit-name cell (or press F2) to rename it (double-clicking the video cell switches to that unit's video).
- Navigate intervals: use Space, Q/W, A/S, and Z/X keys for playback and precise movement.
- Enter intervals: create rows for each work item and enter start / end / interval.
- Add classification: fill in Cycle, Process, Work Element, Unit Motion, and Type.
- Confirm Valid: keep only the rows you want reflected in LOB and statistics as valid.
4-3. Key Work Table columns
| Column |
Description |
| Valid | Decides whether the row is included in totals and LOB. |
| Unit | The unit this work belongs to. |
| Process | The process or step name. |
| Cycle | The repetition number. Important for LOB average calculation. |
| Work Element | The detailed work name. |
| Unit Motion | A description of the work motion. |
| Start / End / Interval | The start, end, and duration of the work interval. |
| Type | One of VA, BVA, or NVA. |
How the Interval control behaves
When you change the Interval cell with the up/down arrows or by typing, the row's End time and
the Start time of the next row update together automatically (End = Start + Interval). To keep the
next row valid, the adjustable range is automatically limited to
0.01s to (next row's End − 0.01s). The last row is calculated against the video length.
Work Table shortcuts
Select a row and press F1 to play that row's interval (it seeks exactly to the start before playing, so the beginning no longer stutters).
Select one row or several rows and press Space to toggle the Valid check on all selected rows at once.
4-4. Process list (Unit List) and tips
- Analysis tab 4-column layout: In the Analysis tab, the process list features a clean 4-column structure (No, Unit Name, Cycle Classification, Representative Cycle T/T). Irrelevant AI columns are hidden here to avoid visual clutter during manual analysis.
- Cycle classification button: Directly view and set the cycle classification status (Unclassified / Classified / Completed) for each unit.
- Representative Cycle T/T: Displays the designated representative cycle number and its total net cycle time. This representative cycle directly dictates the cycle time used in LOB Analysis.
- Add: create a new operator or machine unit.
- Rename: double-click the Unit (name) cell, or select the row and press F2, to edit it directly.
- Switch video: double-click the Video cell to switch to that unit's video. A single click only selects the row and does not change the video.
- Current video badge: the name of the unit currently playing is shown as a badge in the top-left corner of the video, so you can tell at a glance which unit you are viewing.
- Multi-select: hold Shift or Ctrl to select several units. The selected count is shown to the right of the title.
- Drag and drop: drag selected units to a new position. The insertion point is shown by a guide line under the row.
- Sort: the Sort button reorders units in ascending name order after a confirmation dialog.
- Auto classify: runs automatic motion classification based on the currently selected units (not a checkbox).
4-5. Working together with the Line Settings tab
The Line Settings tab groups analyzed unit data into a Line → Model → Section structure.
The classification you build here is reflected in the filters and analysis criteria of the LOB Analysis tab.
- Add Line / Model / Section: manage on-site classification per card. The (n) count in the card title shows how many are registered.
- Rename / Delete: use to tidy up lines, models, and sections you already registered. Check the linked unit placement before deleting.
- Unit Placement: specify which line, model, and section each unit belongs to. This placement drives the LOB filters and grouping.
- Batch Place: select a line, model, and section, then select several cells in the placement table and click Batch Place to apply them to all selected units at once.
- Load / Add / Save Project / Export Excel / Reset: Load and Add accept TMO and Excel files; Save Project writes TMO and Export Excel writes XLSX.
Important
LOB is usually summarized from rows that have a Cycle value and are Valid.
If the data is not organized in the Analysis tab, the LOB result may differ from what you expect.

5. LOB Analysis tab in detail
5-1. What this tab shows
The LOB Analysis tab compares the average work time of each unit to find bottlenecks and imbalance.
At the top you can narrow the view with Line, Model, and Section, and the analysis card shows
process count, LB, T/Time, and UPH for three baselines (Worst / Current / Target T/Time). The summary, table, chart, timeline, and preview
panels are linked, so you can review the numbers and the actual segments together.
5-2. Screen layout
- Top option row: controls Visible Count, Worst1–Worst3, the Current/Target T/Time lines, and whether the LOB timeline is shown. Visible Count AUTO fits all processes of the current filter into one view.
- Selection card: pick Line, Model, and Section from combo lists. With no selection, everything is shown.
- Analysis card: shows process count, LB, T/Time, and UPH in three groups — Worst / Current / Target T/Time. Worst uses the bottleneck (max) time automatically; Current and Target recompute LB and UPH from the values you enter at the top.
- Recovery rate / Headcount: the recovery rate defaults to 85%; with auto headcount it is calculated from the number of currently visible units.
- Bar chart + summary table: compares each unit's Total, VA, BVA, and NVA by number and color together. Each unit's cycle time is computed from the segments of its designated Representative Cycle, ensuring strict consistency with the Analysis tab.
- LOB timeline: opens at the bottom only when checked, showing visualized segments and details based on each unit's Representative Cycle.
- Segment preview / Temp: supports checking the selected segment's video and parking it temporarily.
5-3. Filter / summary options
| Option |
Description |
| Line / Model / Section | Narrows the LOB display by the structure defined in the Line Settings tab. The chart, table, and analysis values change with the selection. |
| Worst1 / Worst2 / Worst3 | Highlights the top 1–3 units by total time. They appear together in the chart, summary table, and timeline. |
| Current / Target T/Time | Enter a reference time and tick the box to draw a horizontal line (Current = green, Target = blue). Both are seeded with the Worst1 (bottleneck) value when data first loads, start unchecked, and are remembered in the saved file. |
| Recovery rate | Defaults to 85%. Calculated as UPH = (3600 / T/Time) × (recovery rate / 100). |
| Headcount | Auto uses the number of currently visible units; you can also type a value to review with an on-site headcount. |
| LOB timeline | The bottom timeline and selection-info area appear only when checked. Turning it off widens the chart area. |
5-4. How to review balance with LOB
- First choose the view range with the Line, Model, and Section filters.
- From the analysis card and summary table, check which unit has the highest Total.
- Use the Worst1–Worst3 checks to visually highlight the top bottleneck units.
- Look at the chart and filters together to see in which line/model/section range the bottleneck occurs.
- Select a specific segment in the timeline and check it with F1 or the preview.
- Drag a segment to another unit lane to test a hypothetical re-placement.
- If needed, move it to Temp to exclude it temporarily and see the impact.
5-5. Purpose of Temp
Temp is useful when you are not sure yet whether to delete something but want to take it out of the
current line for now. You can park a segment under review in Temp and return it to the original flow later.
Practical tip
LOB is not just about finding the longest unit — it is a tool for finding why that unit is long.
Looking at the Worst highlight together with the Type composition helps you quickly tell whether the
bottleneck comes from VA or from BVA/NVA.

6. AI Analysis tab — AI Analysis, Reports & Video Management
The AI Analysis tab provides an integrated workflow covering automated video cycle detection, element decomposition, ECRS improvement report generation, and worker face anonymization (mosaic).
When running batch analysis across multiple selected units, if any unit fails, that unit is skipped with its error logged while the remaining units proceed reliably.
6-1. Shooting guide — videos that analyze well
AI analysis finds cycle boundaries from motion changes in the frame. The clearer the
target worker's motion is — and the less everything else moves — the more accurate the result.
| Item |
Recommendation |
Why |
| Cycles | 5+ continuous cycles of the same task | A repeating pattern is needed to find cycle boundaries reliably |
| Length | Under 1 minute (representative cycles) | Shorter videos analyze faster and cheaper; representative cycles are enough |
| Orientation | Landscape (16:9) | The analysis view is based on a landscape frame |
| Camera | Fixed on a tripod; no zooming or panning | Camera shake reads as whole-frame motion — the biggest source of noise |
| Framing | Worker's upper body and the workbench fully visible | Too close and motions leave the frame; too far and the motion signal weakens |
| Start point | Start recording right when a cycle begins | Makes the first cycle boundary accurate |
| People | One main worker in frame | Other workers' motion mixes into the target motion |
| Background | Minimize background motion — other lines, forklifts/logistics, conveyors | Background motion disturbs cycle boundary detection |
| Continuity | Continuous work only — no breaks, waiting or chatting | Interruptions can be mistaken for separate cycles |
| Lighting | Even lighting; avoid backlight and flicker | Brightness changes also read as motion |
A summary of this guide is also shown in the AI analysis confirmation dialog. A reference
video shot to this guide will be provided later.
6-2. Process list (Unit List) 6-column layout
In the AI Analysis tab, the process list expands to 6 columns by adding dedicated AI status indicators:
- Cols 1–4 (Common): No, Unit Name, Cycle Classification, Representative Cycle T/T (synced with Analysis tab).
- Col 5 (Preguide chips): Compact badge chip displaying part label count (e.g., P: 3) and process description status (Desc). Worker/equipment markers are excluded from the part count.
- Col 6 (AI Analysis & Report status badges): Distinct badges for AI Analysis status (Wait / Running / Done / Failed) and ECRS Report status (Wait / Generating / Done / Failed).
6-3. One-click AI Analysis & Report pipeline
- One-click button ("AI Analysis & Report"): Runs cycle detection, element decomposition, and ECRS improvement report generation in a single automated flow.
- Smart multi-unit queue pipeline: Select multiple units with Shift / Ctrl; tasks are queued and processed sequentially in the background.
- Safe cancellation: Clicking "Cancel Analysis" cleanly terminates worker threads cooperatively without crashes or memory corruption.
6-4. Video management and face mosaic
- Add Video: registering a video auto-creates a full-frame unit range for it.
- Check the videos to process in the ✓ column. Select All / Deselect All set every row at once.
- Select multiple rows with Shift or Ctrl + click, then press Space to toggle the checks of the selected rows together.
- Switch video: double-click a row to switch the preview to that video (a single click only selects it).
- Run Face Mosaic: Automatically detects worker faces and generates an anonymized
_mosaic.mp4 copy with HD optimization and tight keyframe intervals for stutter-free playback.

|
7. Save / Load (TMO, Excel & ZIP Bundle)
The Analysis, Line Settings, and LOB Analysis tabs provide Load / Add / Save Project / Export Excel / Reset functions, along with complete ZIP Project Bundle export/import capabilities.
7-1. What gets saved
- Work data for each unit and representative cycle assignments
- Video paths and rotation angles
- Summary sheets, LOB layout, and reference T/Time lines
- Work Table structure and cycle classifications
- Line, model, and section definitions and unit placement
- AI preguides and ECRS improvement reports
7-2. Project ZIP Bundle (.zip) Export & Open
- Export ZIP Bundle: Bundles the TMO project file together with all referenced video files into a single ZIP archive for seamless sharing across teams and PCs without broken paths.
- Open ZIP Bundle: Automatically extracts the archive to a chosen directory, restores relative video paths, and loads the project ready for analysis and playback.
7-2. Recommended times to save
- Right after finishing the video and unit setup
- Right after the first pass of Work Table entry
- Right after organizing lines, models, sections, and unit placement in Line Settings
- Before and after confirming an LOB re-placement
7-3. State restored after loading
When you reload a saved file, not only the analysis data but also the Line Settings structure, unit placement,
and LOB filter selection are restored. So you can continue reviewing the same line/model/section range you saw before.

9. Practical tips
- Keeping unit names consistent with on-site names makes LOB and reports much easier to read.
- Click the ? icon next to a major section title to open context help for that area right away.
- Rather than entering a lot of data while the cycle baseline is unclear, decide the baseline cycle first.
- Clearing Valid is safer than deleting: you keep the data but exclude it from totals only.
- Viewing the Worst highlight together with the Current/Target T/Time lines quickly shows the gap between current and target.
- Treat automatic classification results as a draft — always have a person review the final version.
|
|
10. Troubleshooting
Q. The LOB values look strange or are almost empty.
First check that the row's Valid state, Cycle value, and Unit name are correct in the Analysis tab.
LOB usually reflects only valid data.
Q. Auto classification behaves differently from what I expect.
First check that OpenCV is installed correctly, that the selected unit has a video attached,
and that the start/end range of the Work Table is not too empty.
Q. The video is there but the result is hard to see.
First check which unit or which segment is currently selected.
In particular, the LOB preview only works meaningfully when a segment is selected.
Q. My edits got tangled up.
Use Ctrl+Z to undo the most recent edits first, and if needed reload a saved TMO or Excel file to return to the last stable state.
|
|
|
Closing note
The best way to use TMO is to keep this flow: organize the facts from the video, align the classification in
Line Settings, see the structure in LOB, and then let a person make the judgment.
At first, learning just the Analysis and LOB tabs is enough; Line Settings later improves the accuracy of balance review.
